A manager receives a long weekly report: sales, customer enquiries, delays, and team ideas. Retelling every page does not help choose the next step. A short decision brief should keep facts, risks, and the decision separate.
1. Name the decision first
Do not simply ask AI to “summarize this.” Ask a decision question: “Should we increase stock of product A next week?” or “Which of three service problems should we address first?” Without that question, even an accurate summary remains a list of facts.
2. Supply verifiable excerpts

If the report is long, work in parts; do not assume the chat has automatically seen the whole document or retains perfect context.
3. Ask for four blocks
Practical prompt: “Using only the provided excerpts, prepare a brief for a manager: (1) the decision required; (2) verified facts with section references; (3) unknowns and contradictions; (4) two possible actions and the conditions for choosing between them. Do not add numbers absent from the source.”
For example, the report says sales of product A rose 12%, while stock covers only a few more days. The brief should show both figures and the date of each. Without a replenishment lead time, it cannot confidently recommend an order quantity.
4. Check where AI sounds certain
Open the source excerpt for each important number. Verify the period, unit, and metric definition. Sales, paid orders, and fulfilled purchases differ. If sections conflict, keep the question open until the data owner checks it.
5. End with an assignment
A useful brief ends with a question to an owner: who will confirm the delivery lead time, by when, and from which source? A person makes the decision; AI helps prepare the material.
